Global Health Clinic Enables Collaborative Governance, Powered by Collibra, to Mature Data Stewardship, Improve Metadata Management and More

Our healthcare and health research client is in the midst of its journey to formalize data governance following the optimization of its Collibra investment. By employing a comprehensive change management approach, business-led stewardship teams are now equipped with the knowledge and skills to manage metadata. This empowers our client to optimize IT and data architecture and enhance reference and master data management (MDM) to improve efficiency and accelerate processes.

Industry: Healthcare and Life Sciences

Background: Global healthcare clinic cares for nearly 1.5 million people from the U.S. and almost 130 countries.

Engagement Type

First San Francisco Partners (FSFP) assisted our client in developing and implementing a comprehensive data governance (DG) and data management strategy. This included evaluating and remedying underutilization of Collibra, while also fostering stewardship adoption and enhancing maturity across metadata, reference data, master data management (MDM) and data literacy.

Opportunity Areas

  • Original implementation of Collibra lacked stewardship engagement and was highly customized, impacting usability, expansion and trust.
  • Multiple strategic initiatives were at risk due to a lack of governance and a data-centric consideration required for success.
  • Recognition of a newly developed data office and organizational change management to enable data stewardship to be recognized and leveraged as an enterprise-level service organization.
  • Departments enterprise-wide, including a centralized IT unit, were at different levels of DG alignment and maturity. This led to an uneven and siloed data experience potentially inhibiting strategic transformation efforts (e.g., the ability to accelerate AI within their firewalls effectively and efficiently).

Engagement Snapshot

  • Current State Assessment
    • FSFP provided a detailed current-state assessment, recommendations and roadmap for the organization’s existing governance, metadata, data quality (DQ), reference (RefDM) and MDM, including Collibra.
    • The integrated roadmap included a detailed plan of action to mature each area, including dependencies and a focus on people, processes, technology and data.
  • Leadership and Staff Augmentation
    • FSFP provided a team of multi-faceted resources designated to support and cross-train the client’s data office and stewardship teams in operations through ERP migration and analytics, including research.
    • These resources promoted DG, RefDM, MDM and data quality (DQ) management to reduce implementation risk and establish a long-term foundation for trust and maintainability.
    • Collibra was the primary technology leveraged for this data work and to engage with the various business areas and project teams. Integrations with platforms supporting analytics, AI model governance, healthcare terminology management and MDM were added throughout the engagement.
  • Organizational Change Management (OCM)
    • This client understood investing in OCM and data literacy paid dividends, so it leveraged FSFP’s full-time OCM experts to build strategy, materials and support for data stewardship within the organization.
    • Incremental additions and adjustments effectively conveyed the message, significantly expanding understanding of data and its capabilities to better support the critical work that directly impacts the client’s stakeholders.

Impact

  • Established a repeatable model and comprehensive training materials to onboard stewardship teams at scale into Collibra, ensuring consistency across multiple use cases through a formalized data governance operating model.
  • Enabled better analytics and AI model governance through OCM and data literacy initiatives, reducing risk and increasing innovation capacity.
  • Implemented Collibra as an enterprise-wide solution, allowing the organization to streamline tools and services, resulting in significant cost savings.
  • Leveraged Collibra to capture and manage data requirements through metadata (e.g., report inventories, source-to-target mapping, metrics), simplifying ERP project documentation and improving accessibility in SharePoint.
  • Enhanced clarity in roles and responsibilities by integrating multiple data capabilities, fostering stronger collaboration within the data organization.
  • Created a shared common language, ensuring a cohesive message when engaging with business areas and stakeholders.
  • Expanded Collibra adoption from a small group of seven stewards to over 25 teams, driving greater alignment and efficiency in data governance.
